Gagging above water?

I’ve started my certification, and I’ve noticed that I gag horribly when I put the mouthpiece in above water. Such as during entry/pre-breathing. Plus our instructor insists that when we are at the surface, regulators stay in our mouths. I’m pretty much gagging the whole time. But as soon as my head goes underwater, I’m perfectly fine. Anybody know why this is?

I guess there is bigger issues to be had, but I wish it wasn’t so unpleasant and stressful getting to the underwater part haha.
